Black henna is not black on me!!!!

I have been hennaring my hair for about 15-17 years!! Yup a long
time. As I have very very grey hair....I use red henna first. Mix it
up with tea, let the tea cool and then place it in the henna powder,
let the colour sit, and after a few hours put it on my hair for about
2-3 hours. Then rinse it off and my hair is bright orange. So next
step is I put the black henna paste on my hair and leave that on for
about an hour. Had been doing this with wonderful results. Would
always get a deep burgundy colour on my hair. Now for the past 6
months or so, the black henna doesn't seem to take!! It's as if I
haven't put it on my hair. It does nothing. So I end up with orange
hair which I don't want. Any suggestions on what I can do? I would
really appreciate it.
